Does Your Roof Qualify for a Coating? The Honest Checklist

Roof coating restoration is one of the best values in commercial roofing, but only on the right roof. Coating a roof that should have been replaced wastes the owner’s money and produces the callbacks that give the industry a bad name. Here is the honest qualification checklist a good contractor runs before quoting.

Start With the Substrate

The coating is only as good as what it sticks to. Different substrates have different rules:

• Metal: Usually an excellent candidate. Surface rust can be treated and primed; seams and fasteners get reinforced. Roofs with structural rust-through or failed panels need panel replacement first.
• Modified bitumen and built-up roofs: Good candidates when the membrane is weathered but intact. Widespread blistering, alligatoring down to the reinforcement, or soft spots change the answer.
• Single-ply (TPO, EPDM, PVC): Coatable, but adhesion is the whole game. Aged TPO and PVC often require specific primers and a field adhesion test before anyone should quote the job. EPDM requires a rinseable, well-prepped surface and the right primer.
• Spray foam: Coatings are the standard maintenance path for foam roofs, assuming the foam itself is sound and dry.

The Moisture Survey Is Non-Negotiable

You cannot see wet insulation from the surface, and coating over it seals the problem in. Any serious restoration proposal should include a moisture survey: infrared thermography, capacitance scanning, or core cuts, and often a combination. Infrared scans done at the right time of day reveal where insulation is holding water. Core samples confirm what the scan suggests and identify the actual roof assembly.

If a contractor quotes a coating without any moisture investigation on a roof with a leak history, that is a red flag, not a bargain.

How Much Saturation Is Too Much?

No roof with a leak history is perfectly dry, and it does not have to be. Isolated wet areas can be cut out, replaced in kind, and coated with the rest of the field. The question is proportion. When wet area is limited to scattered, well-defined patches, restoration remains economical. When saturation is widespread across the field, you are no longer restoring a roof; you are painting over a failed one. At that point the wet insulation has lost its R-value, the deck may be corroding underneath, and the honest recommendation is replacement or, at minimum, a recover with new insulation.

Manufacturers set their own thresholds for how much replaced area a warranty will tolerate. The practical rule: if the cost of cutting out and rebuilding the wet areas starts approaching a meaningful fraction of replacement cost, run both numbers side by side.

When Restoration Beats Replacement

• The membrane is aged and weathered but fundamentally intact.
• Leaks trace to seams, penetrations, and details rather than field failure.
• The moisture survey shows dry or mostly dry insulation.
• The building needs to stay operational, and tear-off disruption is a real cost.

When It Doesn’t

• Widespread saturated insulation.
• A deteriorated or structurally compromised deck.
• Multiple existing roof layers already at the code limit, where problems are buried beyond reach.
• A membrane so degraded that surface prep would cost more than it saves.

The best coating contractors turn down roofs. If yours walks the roof, pulls cores, and then tells you a coating is not the right answer, keep their number. That is exactly who you want when you buy your next roof.
